The Single Owner Concept
Accountability fails the moment you share it. If two people are responsible for a project, nobody is actually responsible. When a deadline inevitably passes and multiple people are in charge, they will simply point fingers at one another.
To fix this structural problem, you must assign exactly one owner for every project or deliverable. A great guideline is the five second rule. If you cannot identify who owns a specific task within five seconds, then nobody owns it. Clarity is your best defence against poor performance.
Visibility and Verification
To gain true ownership, you need complete visibility across three distinct levels of your business. At the organisation level, each role should have three to five core accountabilities. At the process level, there must be one named owner per process, even if many people help execute it. Finally, at the task level, everyone must know exactly who owns the task and what the final deadline is.
Once you establish this visibility, you need verification. You do not need to micromanage, but you do need to check that things are moving forward. You can use simple colour coded dashboards or quick daily huddles to spot blockers before they become disasters. Remember, if you are not checking, you are just hoping. Hope is never a reliable business strategy.
Stop Solving and Start Coaching
A common trap for business owners is solving every single issue their staff brings to their desk. When you do this, you accidentally train your team to rely on you for every minor decision.
Instead of handing them the answer, use the 1-3-1 framework. When someone comes to you with an issue, ask them to present one clearly explained problem, three potential options to solve it, and their one recommended solution. This simple shift turns you into a coach rather than a problem solver. You can even set spending limits to encourage independent action. Over time, your team will build massive autonomy and proactively provide solutions without needing your constant input.
Navigating Difficult Conversations
When behaviour goes off track, business owners often suffer in silence and build resentment, or they let things simmer until they explode. Neither approach works. A toxic team member can cause your best employees to leave if you fail to address their attitude.
Instead, use the BEER framework to deliver constructive feedback gracefully. This acronym stands for Behaviour, Effect, Expectation, and Result. Start by stating the specific behaviour you observed. Next, explain the effect that behaviour had on the team. Then, clearly outline your expectations for future situations. Finally, describe the positive result that will happen when they change their approach.
This method removes personal attacks and focuses entirely on professional growth. Remember to always praise your team publicly, but keep opportunity feedback strictly private. A face to face conversation or a video call is absolutely essential, as the tone in a text message or email will always be misinterpreted.
You do not have to hover over your employees to get exceptional results. By setting clear expectations and using structured communication, you will build a capable and completely independent team.
